The ChatGPT Paradox is a situation where a large, recognizable company with a strong market position is invisible in AI responses. The company may have millions of customers, high revenue, and a top Google position — yet ChatGPT recommends the competition. This happens because AI visibility depends on technical factors (crawler access, data structure, llms.txt), not company size or advertising budget. In our study, none of the 400+ analyzed Polish companies exceeded 80 AIVS™ points.
The AIVS™ audit tests brand visibility across 5 major AI platforms: ChatGPT (OpenAI), Gemini (Google), Perplexity AI, Claude (Anthropic), and Google AI Overviews. Each platform is scanned using 14 dedicated crawlers, analyzing over 400 GEO signals across 6 categories. AIVS™ — Our Framework
AIVS™ (AI Visibility Score) is a proprietary metric measuring brand visibility in AI-generated responses on a scale of 0–100. It consists of 6 weighted categories: technical infrastructure, AI crawler accessibility, structured data (Schema.org/JSON-LD), content quality (E-E-A-T), platform visibility (AI responses to customer queries), and GEO readiness (llms.txt, structured FAQ, expert content). Each company is scanned by 14 crawlers analyzing over 400 signals. A score of 80–100 means fully optimized (AI-Native), 60–79 is Organic Leader, 35–59 is Closed Fortress, and 0–34 is Invisible Giant.
Based on our study of 400+ Polish companies across 5 sectors (telecom, e-commerce, banking, insurance, media), the average AIVS™ score is 40.6 out of 100 points. 66% of companies scored below 50, meaning they are practically invisible to AI. No company exceeded the 80-point threshold. 95% lack an llms.txt file. Top performers: T-Mobile (64), Onet (63), Allegro (62), and Santander (62). The weakest sector is insurance (average 36.5), the strongest is banking (47.1).
Technical GEO Aspects
llms.txt is a text file placed in the root directory of a website (domain.com/llms.txt) that tells AI models what content is on the site, what services the company offers, and how AI should interpret its offering. It works like sitemap.xml, but instead of being directed at Google, it targets ChatGPT, Gemini, Perplexity, and other language models. Our study of 400+ Polish companies shows that 95% don't have this file — meaning AI has to "guess" what the company does. Implementing llms.txt is one of the fastest and cheapest GEO actions.
